Portfolio consolidation paused for canonical and fleet re-scan

Paused the fleet-wide portfolio consolidation at Rich's request, stopped the in-flight task-creation batch, reconciled the five tasks that had already been accepted, and completed fresh read-only inventories of rdmsm4x:/Users/richh/dev plus the current development roots on all five peer Macs. This matters because the re-scan proves that the prior 44-project catalog is internally valid but incomplete and must not drive further task creation.

All five destination tasks acknowledged their packet and canonical-source paths and returned idle without mutating source. No additional resume tasks were created after the pause.

Commands and actions

• Stopped the in-flight Codex task-creation orchestration cell.
• Queried the supported Codex task list to reconcile task IDs and lifecycle state.
• Ran scripts/inventory_portfolio.zsh against /Users/richh/dev with migration and control-root exclusions.
• Streamed the bounded inventory collector over verified SSH with scripts/rescan_fleet_readonly.zsh; the collector was not installed on peers.
• Compared repository, non-Git candidate, and session-metadata sets against the prior checked inventory.
• Revalidated all generated SHA-256 manifests with shasum -a 256 -c.
• Ran tests/test_rescan_fleet_readonly.zsh, tests/test_record_task_receipt.zsh, and git diff --check.

Verification evidence

• rdmsm4x: 271 repositories, 48 non-Git candidates, 461 Codex session metadata records, 0 collection issues.
• rdmbair13m5: 8 repositories, 0 non-Git candidates, 61 session metadata records, 0 issues.

• Every new inventory checksum returned OK.
• The old validation remains valid for its exact 44-packet snapshot, but the ledger now records invalidated_by_20260823_rescan_pending_reconciliation for portfolio-completion purposes.

Material findings

• XTTy, macOS RAMDisk, Statement Collector, xframework.app, and Ergonomics App now have Git implementation commits despite being deferred as documentation-only in the earlier catalog.
• Amagansett now lives at /Users/richh/dev/sites/amagansett-app; the catalog's /Users/richh/dev/sites/amagansett.app path is absent.
• Codex Pets landed independently at commit 407e4686725ef61d96e35842d7df6d909dda3de2 and remains owned by its dedicated task.
• Additional product-like and provenance-aggregate repositories require classification before the catalog can be rebuilt.
• Remote archive coverage requires follow-up for _llm-wiki_project on rdmbair13m5 and selected review/release/ToshLLM roots on rdmbair15m5.

Backups and preservation

• Existing remote capture root remains /Users/richh/dev/_migration/portfolio-ingestion/.
• Existing remote originals remain untouched and are still the rollback source.
• The fresh scan outputs are additive and checksummed.
• The five parked task receipts are recorded in the portfolio ledger.

Undo

• No remote undo is required because the re-scan was read-only.
• To discard only this scan evidence, remove the two timestamped inventory directories and this report after first preserving any desired copy; do not delete prior migration archives or remote originals.
• To undo ledger/check-in annotations, revert only the current_status, validation, rescan, and paused-lifecycle fields after the catalog has actually been reconciled. Do not remove the five valid task receipts.

Outstanding owner actions

• The consolidation remains paused.
• When Rich lifts the pause, rebuild the catalog from the fresh scan, reconcile moved roots and current owners, capture or waive uncovered remote candidates, regenerate affected packets, and only then resume task creation.
